When advertising produces inquiries but appointment outcomes disappoint, inspect the handoff before buying more traffic. Every inquiry needs an owner, a response path, a shared status, and a follow-up deadline. Marketing and the front desk should review the same cohort without treating a lead, call, booking, or attended appointment as the same event.

Map the handoff from source to attendance

Draw the path on one page: ad or search term, landing page or call asset, form or connected call, assigned responder, contact attempt, qualification for the promoted service and location, booking, reminder process, and attendance. Name the system that holds each status and the person responsible for updating it.

The map often reveals simple gaps: a form routes to an unattended inbox, calls during staff meetings have no backup, an agency sees “lead” but never receives an aggregate outcome, or the practice changes the appointment without telling the campaign manager.

Agree on status definitions

  • New: received but not yet reviewed.
  • Attempted: the office made a documented contact attempt.
  • Connected: a two-way conversation occurred.
  • Relevant inquiry: the contact fits the service, location, and new-patient definition used for the campaign.
  • Booked: an appointment was placed on the schedule.
  • Attended: the appointment occurred under the practice’s reporting rule.
  • Closed: duplicate, existing patient, wrong geography, service mismatch, declined, unreachable under the practice’s process, or another declared reason.

Use operational categories in marketing reports. Keep health details and clinical notes inside the practice’s approved systems, and share deidentified totals or minimal coded outcomes with advertising platforms and outside marketers.

Assign coverage and escalation

Name a primary responder and a backup for every channel. Decide what happens during lunch, after hours, vacations, and phone outages. Write a response standard the team can actually staff, then audit whether the notification and routing support it. Avoid publishing an instant-response promise the office cannot keep.

Create an escalation rule for technical failures and aging inquiries. For example, an unassigned form triggers an internal alert to the office lead; a broken phone route goes to the site or phone owner; and a repeated service mismatch goes to the campaign manager for query, ad, and page review.

Use a handoff worksheet

For each channel, record: source label, destination, notification recipient, backup recipient, office coverage window, first status owner, booking owner, attendance-update owner, marketing-report field, review day, and escalation contact. Then run a labeled test inquiry through the complete path.

The test is incomplete until the staff member receives it, applies the correct status, and the aggregate outcome appears in the intended report. A successful form confirmation screen only proves that the visitor saw the confirmation.

Read hypothetical funnel arithmetic correctly

Assume a fictional campaign spends $5,000 in media and management and records 50 inquiries. Eight are duplicates, existing-patient contacts, or irrelevant requests, leaving 42 relevant new inquiries. Thirty-four connect with the office, 24 book, and 18 attend within the declared review window.

The cost is $100 per recorded inquiry, about $119 per relevant new inquiry, about $208 per booking, and about $278 per attended appointment. These figures are illustrative arithmetic, not a ChiroCandy result, benchmark, or profitability claim. The example shows why “50 leads” cannot answer the owner’s acquisition question. Collections and contribution would require a later, separately defined financial review.

Hold one useful weekly review

Review one date-defined cohort and keep pending outcomes visible. Ask where the largest meaningful drop occurred, whether the data is complete, and which owner can test a correction. Campaign problems may show up as irrelevant inquiries; office problems may show up as missed connections or unworked follow-ups; page problems may show up as confusion before contact.

Choose one correction, a verification date, and the evidence expected. If the team changes call routing, inspect connected-call share. If it changes the page, inspect the next cohort’s inquiry reasons. Do not infer that a change caused improvement from timing alone.
